How to expand into a new market without betting the business

Short answer

Expand when your current market is working and you can name what made it work. Test the new market small, with a clear number that tells you to keep going or stop, before you put real money behind it.

You don't need to outspend them. Big players move slow and treat every market the same.

Before you expand

Can you explain why your current business wins? If the answer is "me," expansion will stretch you thin before it makes money.

Is the core business running without you watching it every day? Expansion takes your attention away. The core has to hold.

How to test it

  • Pick one market, one offer and one number.
  • Set the time window up front.
  • Spend what you can lose.
  • If the number hits, put more behind it. If it doesn't, you learned it cheap.

Taking ground from bigger players

You don't need to outspend them. Big players move slow and treat every market the same. A small team that knows one market cold can take ground from them.

What clients say

"There have been several occasions when Noël asked a question that completely changed how I was looking at an issue. That is difficult to put a price on."

What people ask first

What is a business expansion strategy?

A plan for growing into a new market, location, customer group or offer, including how you'll test it and what success looks like.

When is the right time to expand a business?

When the core business is profitable, running without the owner's constant attention and you know why it wins.

How do I expand without risking the business?

Test small with a set budget, a set window and one number that decides what happens next.

Should I expand or go deeper in my current market?

Often deeper first. Most businesses haven't taken all the ground available in the market they're already in.

How do small businesses compete with big companies in a new market?

Speed, focus and service. Big players are slow to adjust. Pick the spots they ignore.
